Dropped from 18 to 10 menu items, tripled revenue per hour

Birria Boss launched in 2022 with a focused menu of birria tacos, consomé, and two sides. Word spread fast and the menu grew to 18 items to handle catering requests and event variety. The expansion backfired — prep time doubled, order errors climbed, and revenue per event plateaued.

Menu Profit Lab's analysis showed that 6 items generated 80% of revenue. Four items — including a breakfast burrito and a vegan bowl added to capture separate demand — used ingredients that required cold storage and separate prep without hitting margin targets.

The rebuild dropped the menu to 10 items. The breakfast burrito and vegan bowl went to catering-only. The core birria lineup stayed, with the addition of one premium loaded version that let them capture higher ticket values.

Revenue per event tripled. They serve 40 more customers per event without adding staff. The reduced ingredient list cut food cost from 38% to 26% in four events. Owner Rodrigo Vega says they now view the menu as a live business decision, not a legacy document.
